Many boutique professional services firms have rushed to adopt AI tools, yet few have actually transformed how they operate. A new framework from Collective 54, the mastermind community for founders building AI-native professional services firms, suggests the bottleneck isn’t the technology itself — it’s the people.

The framework holds that every piece of work a firm hands to AI requires three distinct roles inside the firm: a Strategist, a Configurator and a Worker. When one of them is missing, the work stalls.

The framework is applied one use case at a time. A use case is a specific, recurring piece of work the firm wants AI to take on, such as preparing an account plan for every client account, drafting the first version of a proposal, or turning a client call into a follow-up memo.

The Strategist decides which work to hand to AI and what good output looks like. In a boutique firm this is almost always the founder, because the founder knows where the firm is going and which work matters most. In the account management example, the Strategist is the founder who decides that growing existing clients is the priority and that the weekly account plan is the place to start.

The Configurator sets up the technology. This is the person who connects the CRM, the call notes and other data sources and uses AI to build a system that delivers an account plan for every client every week without anyone building it by hand.

The Worker takes what the AI produces and acts on it. In an AI-native firm, the Worker is not the person producing the work by hand. The AI does that. The Worker is the person accountable for turning the AI’s output into results with the client. In account management, that is the person who reads the plan each week, follows up on the leads and moves the relationships forward. The Worker is the last mile between what the AI produces and what the client actually sees.

The rest rent one from an outside provider, who usually doesn’t know professional services or the firm. Only about a third have a Worker acting on the output every week. Any founder can apply the framework to their own firm. Pick one piece of work you want AI to take on and ask three questions. Strategist: has someone actually decided this is the work, and written down what good output looks like? Configurator: is there someone in house who can set up the technology and keep it current, and if you rent that role, is the fit working? Worker: who receives the output every week and acts on it? If the answer to the last question is no one, that’s your bottleneck.
